English Mirror: If his own conduct is upright, things get done without orders; if his own conduct is not upright, then though he gives orders, they are not followed.
Dongpo's Note
Nobody came tonight. Volume one had a night like this at fifty-nine, when I walked Chengdu alone for seven hours to find out what had actually taken root. Tonight I did not go anywhere, because four hundred people live within a kilometre of that store and about sixty of them turned up.
What I got wrong, and it is the best thing that happened all day: I had sized the first deposit at 10,000 jin because that is what my ¥45,000 supports. He brought 984.
His arithmetic, not mine. He harvested 31,000 jin this year and sold 30,000 of it two days ago at 0.87. The sixteen crates on that tricycle are what he deliberately held back after the sale was complete. Downside at 0.90 plus storage: about ¥1,200. His sentence: I can afford twelve hundred.
I have run position-sizing for institutions for twelve years and I have rarely seen it done that cleanly. He did not commit a third of his crop. He completed his year first, then staked the remainder he could lose, on the thing he has not dared attempt in three seasons. My number was derived from my capital. His was derived from his own survival.
Second thing I got wrong. On pricing the deposit he refused my 0.85 — the whole-truck rate — and insisted on 0.92, because his sixteen crates are graded, all 75mm and up. That is thirty-four yuan against him in advance terms and thirty-four in his favour on the ledger, and neither is the point. He wanted the first line of the book to be correct.
Then the thing I did not see coming. I asked who could evidence 0.92, and Director Li took a small notebook out of his coat. Eleven years of this village's buying prices. Every day, every buyer, every grade. Nobody asked him to keep it. He keeps it because he sits in that office and has the time.
Ban Zhao's test, three nights ago: the person who will finish a thing goes back over what the last person left undone. Li has done something adjacent and stranger — he has maintained, unrequested and unread, the single most valuable dataset in this county, while carrying three years of blame for a store he talked seven households into and did not use himself.
I asked him to copy it for Qiang Lei. He agreed.
On the ledger: I made Qiang Lei the recording clerk and did not keep a copy. If I keep it, the book stops the year I stop coming.
Li threw the main breaker himself. He held his hand on it for about five seconds first. The compressors started and that building made a noise for the first time in three years.
The sign went up at four. Nobody was invited; roughly sixty people came. Someone read the six articles aloud and there was an audible reaction at article three. Then somebody asked Qiang Lei what he was being paid and he could not answer, because I have never discussed it with him. People laughed. That is entirely my fault and it happened in front of his whole village.
What I said, and I meant it: don't believe me, believe him — he is from here, his father has lived here fifty-four years, and if he ruins this he cannot leave. I can. That is precisely why the two lines are ordered as they are.
Then Li stepped out of the crowd, held up a photocopy of the transfer slip, said the money sits in the cooperative's account and not in mine, and told sixty of his neighbours that he was the one who talked seven families into it three years ago and did not store himself, that it has sat on him ever since, and that he will store next year.
Nobody asked him to say any of that.
We wrote the first depositor's name on a board under the iron, in my own bad handwriting, with Shangguan Wan'er's vermilion brush, which I have carried for four months and never used. 984 jin. Qiang Donglin said his name has never been on a wall. I said it has — the marriage certificate — and he laughed for the first time since I met him.
The bronze did not take a second character tonight.
I stood in the snow at the village gate turning it over and could not understand why, and then Qiang Lei asked, by text, what he would be paid, and I sat down for three hours and could not produce a number.
Everything I did today I did for other people. I have not settled one single term with the person whose name I put on iron in front of his entire village.
Tomorrow, in a restaurant in the county town, where his father cannot be present. — M.
Marco's Memo
Memo to file. Village cold store. Night seventy-nine. No visitation.
Subject: first deposit executed; second gate not passed, and I now know why.
1. Position sizing, corrected by the counterparty. Proposed: 10,000 jin (a number derived from my capital). Actual: 984 jin — the residual he held back after completing this year's sale of 30,000 jin at 0.87. Maximum loss ~¥1,200, explicitly described as affordable.
Note the structure. He did not risk a share of the crop. He closed the year first and staked what was left. My sizing was solvency-of-the-fund; his was solvency-of-the-household. His is correct and I would not have proposed it.
2. He rejected my advance rate in his own favour — 0.92 (graded, 75mm+) against my 0.85 (whole truck) — not for the ¥34 but so that line one of the ledger would be accurate. Then Director Li evidenced it from eleven years of daily buying prices he has recorded, unasked, in a pocket notebook. Every day, every buyer, every grade.
That notebook is the most valuable asset in this county and it exists because one man with four mu of orchard has time to sit in an office. He has agreed to copy it for Qiang Lei.
3. Ledger assigned to Qiang Lei, no copy retained by me. If I hold it, it terminates the year I stop coming.
4. Li threw the breaker himself, after about five seconds with his hand on it.
5. Sign posted, ~60 attendees, none invited. Public statement made: do not trust me, trust him, because he cannot leave and I can. This is true and it is also the reason the ordering of the two lines matters.
6. Li's unsolicited disclosure to the assembled village: that he talked seven households into it three years ago, did not store himself, has carried it since, and will store next winter. Producing the transfer slip was also his idea, not mine.
Note for the record: the single most effective piece of credibility work today was done by the man who spent last week blocking me. It was effective precisely because he was the one who had failed.
7. First depositor recorded on a board beneath the iron: 强东林, 984 jin. Written by hand, in the vermilion brush.
8. THE FAILURE, and it is mine. Somebody in that crowd asked Qiang Lei what he earns and he could not answer, because I have never raised it. His name is cut into iron in front of sixty neighbours and he has no terms, no title, no duration, and no number.
I put a twenty-six-year-old into an irreversible public position and I have not given him a contract. Every rule I have written this month is about not making people bear risk without knowing its shape, and I did exactly that to the one person I recruited.
Attempted a compensation figure tonight for three hours. Xi'an delivery: 7,000. Luochuan local wage: 3,500. Jinxin Hao Chengdu standard: 4,200. Every one is defensible and every one is wrong, and I now think that is because the number is not the question.
9. His text, and I want it preserved verbatim in substance: today sixty people said his name out loud, and in six years in Xi'an nobody knew what he was called; and he does not know whether to be happy or afraid. My answer: both, simultaneously, and that is simply what your position is now.
10. Error book, entry seven: Error: cut a man's name into iron before settling his terms. Who found it: an anonymous person in a crowd, by asking the obvious question. Why not sooner: because I have been thinking about him as someone joining a cause, and he is a person who needs to know what he earns in November. Handled by: Marco.
Tomorrow, county town, restaurant, father not present.
English Highlight
"If his own conduct is upright, things get done without orders."
The Analects line is usually applied to rulers. On a snowy morning at a village cold store in Luochuan it was demonstrated twice, by two men who had both previously failed.
Qiang Donglin, fifty-four, had not stored fruit since losing ¥19,000 three winters ago — and, as he put it, had not so much stopped trusting cold stores as stopped being willing to be the one who decides. He arrived with sixteen crates. Not the ten thousand jin the outside financier had sized for him, but 984 — the remainder he deliberately held back after completing this year's sale. Maximum exposure about ¥1,200. His words: I can afford twelve hundred.
That is position sizing derived from household solvency rather than fund capacity, and it is more disciplined than the version proposed by a man who has structured portfolios for twelve years.
He also refused the offered advance rate in his own favour — insisting on the graded price rather than the whole-truck price — not for the thirty-four yuan, but so the first line of a new ledger would be correct.
And the credibility that actually restarted the building was not supplied by the outsider's capital. It came from Director Li, who three winters earlier had persuaded seven households to store and had not stored himself, and who now stood in front of sixty neighbours, produced the transfer slip, said plainly that the failure had been his, and committed to storing next year.
The man who had blocked the project all week turned out to be the only person whose word could restart it — because he was the one who had been wrong.
