English Mirror: King Xuan of Qi liked to have the reed-organ played, and always by three hundred players at once. — A gentleman named Nanguo asked to play for the king; the king was pleased, and fed him from the granary along with the hundreds of others. — When King Xuan died and King Min came to the throne, he liked to hear them one by one. The gentleman fled.

Twenty-second of February, 2038, a Monday, eight in the morning, Shanghai. Shao Min's tasting room at the far end of the second floor: two rows of fluorescent tubes, two long tables under white paper. I was last here a year ago on Master Gu's final day. Today there were no raisins on the table, only paper, one sheet per person, each with a line of twelve points from left to right: a year of monthly blindfold tests. Shao Min, dark under the eyes: "I drew them alone in here the three days before New Year. Until last year I only computed averages, upstairs one number, shift two another. With Master Gu gone and fewer people, I thought I'd look one by one." Chen 62 to 88; Feng 59 to 85; Big Xu 61 to 83; the two young ones 40 and 38 to 70 and 72; shift two all rising. The last sheet, Xiao Xu: 59, 61, 58, 60, 60, 59, 62, 58, 60, 61, 59, 60. Flat. Twelve times in a year, not one rise.
"Upstairs averaged 82. I was pleased for a week. This sheet hid inside 82 for a year. My fault; I looked at averages all year." Did he know? An envelope from her drawer, sealed, in a neat ballpoint hand: For Ms Shao personally. "On Friday I posted everyone's sheet to the group so each could see his own. At seven this morning this was on my desk, pushed under the door. I don't need to open it. Early retirement. He has four years left." A man who has pinched raisins in that room for thirty-odd years looked at his sheet once and next morning slid an envelope under the door. He didn't come and ask why. He left first.
In the corridor a middle-aged man in a faded grey robe walked back and forth, a reed organ under his arm, a round gourd with a bank of bamboo pipes. "That table of paper: one sheet per person? That's what I fear most." Nanguo, from the south of the city. "This is a yu. I can't play it." The idiom from my schoolbook, filling a place in the band. "Two thousand years and children laugh when they read about me." Three hundred players at once for the old king; he stood in the middle, cheeks puffed, fingers on the pipes moving with the others, "and not one note came out. Who hears one missing among three hundred? The king heard a great sound and was pleased and fed us all." The new king liked to hear them one by one. "The moment he gave the order, I ran." At ten Xiao Xu came up, twenty minutes after Shao Min went to fetch him. She handed the envelope back unopened: "Keep it for now. Your sheet was my fault." "Not yours. I hid it myself." — M.

Memo to file. Shanghai, 22 February 2038. One sheet per person.
1. The sheets. Twelve monthly blindfold tests, one line per person. Upstairs: Chen 62→88, Feng 59→85, Big Xu 61→83, the two young ones 40→70 and 38→72; shift two all up by 20 to 30-odd points. Xiao Xu: 58–62 all year, flat. Upstairs average 82. "This sheet hid inside 82 for a year. I looked at averages all year."
2. The envelope. Sheets posted to the group on Friday so each saw his own; Monday 7 a.m., under the door: "For Ms Shao personally." Early retirement; four years left. He didn't come to ask why. He left first.
3. The precedent. Nanguo, the man in the idiom "filling a place in the band": three hundred reed-organ players for King Xuan; he stood in the middle, cheeks puffed, fingers moving, not one note; the king heard a great sound and fed them all, for years. King Min liked to hear them one by one. He ran. "Children laugh at me for two thousand years."
4. Xiao Xu's account. The winter before last a fever of five days; afterwards no sense of smell. A few months later onions, smoke, strong things came back; faint things never. Last April upstairs began learning Pan's method: open the bag and smell, grade three strong, grade two faint. First try nothing; second nothing. "Five old masters and I'm the youngest, still 'Little Xu' at fifty-five. Master Gu gone, four left. Say I can't smell and the next to go is me. At the smelling step I put my nose to the bag two seconds and wrote a guess. A year of guessing."
5. The anomaly. Nanguo never could; Xiao Xu could, then lost one sense. If his grade-two/three call were pure guessing he should have fallen below last year. He didn't. Shao Min's test photographs, October to December: everyone else with the bag under the nose; Xiao Xu with the bag at his right ear.
6. Listening. Red to the neck: "I listen. Shake it: grade three is dry, it rustles, crisp; grade two is a little soft and sticky, dull, as if through cotton wool. I worked it out myself after my nose went. Never told anyone. Listening to raisins, people would laugh." In a roomful of people, twelve times a year, nobody heard one man listening.
7. The test. Twenty small bags, half grade two, half three, identical, numbers underneath. Blindfold, cotton in the nose, no smelling, no pinching, only shaking and listening. Chen 11/20 ("like tossing a coin"), Feng 10, Big Xu 12, Xiao Zhou 9, Xiao Qin 11. Xiao Xu: two light even shakes each, a tilt of the head as the sound settled, under five minutes: 17. Chen held a bag to his own ear a long time: "I can't hear it. You've listened two years and said nothing."
8. Nanguo's reading. "He's a listener. I stood among three hundred and blew not a note and nobody heard. He sat among five, listening all along, and nobody heard either. What hides in a crowd isn't only the ones who can't. Sometimes it's the ones who can."
9. Lunch. Big Xu: "Your nose went and you didn't tell me? We've sat side by side twenty years." "You're Big Xu, I'm Little Xu. If I'd said, there'd be no more Little Xu." Big Xu put a piece of his braised pork in Xiao Xu's bowl.
10. Three decisions. (1) One sheet per person every month, to the person and to Shao Min; no more averages. (2) Under the smelling line in the Essentials: "If you can't smell, shake and listen: grade three crisp, rustling; grade two dull, as through cotton. Two shakes, no more, no less. Xiao Xu." "People will laugh at my name." Chen: "Anyone who laughs, plug his nose and give him twenty bags." (3) Xiao Xu teaches listening for a month; end of March, nose and ear together, see if it beats 82. The envelope went back in his pocket: "I'll teach a month first. Then I'll open this letter myself."
11. The line. Would he have run if the new king had heard them all and not dismissed him? "I didn't run from punishment. I ran from being heard one by one in a room full of people, so that all of them would know at once I'd been standing there all those years. Among three hundred, nobody ever once asked me whether I could play. If someone had asked, and I'd said no, and he'd taught me once, maybe I'd have learned. Maybe I wouldn't have had to run." "Listening one by one is for hearing who can't. Once you've heard, whether you send him away, or teach him, or hear that he can do something else, depends on who's listening." At the door he stopped and listened to the rustle from the open window.
12. The Wall Street version, and next. An account of a dozen holdings with a handsome total; one had lost a little every year for three years, covered by the rest; its manager reported only totals; the day it was broken out, he resigned. Later I learned his slice had fallen three years straight and he had lost less than anyone. Nobody had asked him. My mother: the second half of the quilt cover is done; "In spring, the quilting. Coming back to thread the needle?" Yes. Near ten, Guli: the eaters' verdict on house two's soft hang has come in, and the two sides disagree. Boss Hu's returned two cases: "soft means damp, and damp won't keep." Her customers ordered twenty more bags: softest is best; an old lady said it tastes like her childhood. "Same house, same day down from the rack, two verdicts. My father asks how to book it."

"When King Xuan died and King Min came to the throne, he liked to hear them one by one. The gentleman fled."
Han Feizi's anecdote of Mr Nanguo, who could not play the reed organ but drew a salary for years by standing among three hundred players, gave Chinese the idiom "filling a place in the band" for anyone who hides incompetence in a crowd. The usual moral is about the impostor. The story is just as much about the listener: a king who hears only the whole ensemble cannot know who is playing.
Every average has the same property. A team's rising score can contain one member who has not moved in a year; a portfolio's healthy total can contain a position that has lost money for three. Measuring one by one is the only way to see them, but what happens next depends on why the measurement is made.
Sometimes the person hidden in the average is hiding a deficiency for fear of being dismissed. Sometimes, in compensating for it, they have developed a skill no one else has. A manager who looks individually only to remove the weakest will lose both; one who asks first what each person can and cannot do may find a new method in the person they almost let go.
"Listening one by one is for hearing who can't. What you do once you've heard depends on who's listening."
