English Mirror: The builder Yi Kaizhan reckoned the wall at ninety-nine thousand nine hundred and ninety-nine bricks. When the work was done, one brick remained. The supervisor moved to punish him. He said: this is a spirit brick; move it and the wall falls. It sits on the eave ledge to this day, and no one dares touch it.

Dongpo's Note

Tang gave me the box factory with one line: go and ask about boxes, and he will talk to you about something else. He was right.

Qin, fifty-eight, thirty years in corrugated board, knuckles a size larger than anyone else's, would not stop feeding the machine while we talked. What size box? Ten jin. Packing what? Fragrant pear. His hand paused for half a second and went on. Pear cannot go ten to a box. Why not? How many high are you stacking? I did not know. In Chengdu the boxes come off the truck already stacked and I have never once counted the layers. He nodded, without malice: then you have come to the right place today.

Three-ply, 0.90 a box. Five-ply, 1.60. Four thousand boxes to a load, so three-ply saves ¥2,800 and I said so. He switched the machine off, and in the silence asked: what is a box of pear worth? Thirty-two seventy.

Three-ply, stacked six high, the bottom layer crushes on four boxes in a hundred. Five-ply, just over one.

Three-ply: 0.90 + 4% × 32.70 = 2.21. Five-ply: 1.60 + 1.2% × 32.70 = 1.99. The dearer box is cheaper by 0.22 a box, ¥880 a load. I had the arithmetic backwards.

Your number is calculated. My four percent is counted — thirty years of boxes going out and complaints coming back, written down one at a time.

Is four percent fixed? No. It depends on the man loading the truck. He pointed at a three-wheeler in the yard, boxes squared up, seams aligned. That man breaks two percent in three-ply. Another man will break three in five-ply. The box is dead. The breakage rate is alive.

At noon he drove me to the fort and bought a ticket for himself, though he lives here. I come twice a year. He did not say why.

The brick sits on the eave ledge behind Huiji Gate, not mortared in, the same colour and the same age as the wall. Ninety-nine thousand nine hundred and ninety-nine reckoned, one left over. So he got it right, to within one brick? He shook his head. He was not one over. He asked for one extra.

Then twenty minutes under the gate, slowly, from a man who talks fast everywhere else. Think what position he was in. The overseer said: one too many or one too few, and you die. Too few I understand. Too many means he miscalculated. A man who miscalculates cannot be used. So there was one road: get it exact. Getting it exact is impossible. Ninety-odd thousand bricks, one dropped on the site, one laid crooked, who can count.

Therefore he had to over-order. Had he ordered exactly the figure, two breakages on site and he would be scavenging bricks from somewhere else. How much did he add? Nobody knows. All anyone knows is that one was left.

And then the question I asked without knowing what I was asking: why did he not quietly remove it?

Because removing it would have made it his error. And leaving it there, calling it a spirit brick — that made it his calculation.

Over noodles he asked what leaves the loading bay and what arrives. Forty thousand jin, I said, and after a pause, it should also be forty thousand. He did not laugh. He drew on the table with a finger. Seven days in a reefer, pear loses 1.5 to 2 percent water. Ground sorting on arrival rejects three. Crush in five-ply, just over one. Six points.

Which means 2,400 jin gone and 37,600 saleable. Cost 40,000 × 2.62 = ¥104,800, spread over 37,600 = 2.787 a jin. Realising 3.27, the margin is 0.483, not the 1.05 I calculated in Jiuquan yesterday. Less than half.

I said yesterday's figure was wrong. It was not wrong. You costed forty thousand jin. What you left out is that you paid for the two thousand four hundred as well.

And so the option I proposed to Huo Qubing dies on the spot: a floor price on 40,000 jin carries a ¥24,000 tail against annual earnings of ¥18,000. A downside I cannot carry.

Can the six points be reduced? He asked one question back: where are the three points rejected? In Chengdu. Then you hauled them three thousand kilometres. 1,200 jin at 0.41 freight is ¥492, plus 2.21 a jin of purchase and line cost, ¥2,652. ¥3,144 spent on fruit that was never going to be sold — and there is the line I wrote in a yard in Jiuquan two days ago without knowing why it mattered: the further out you go, the earlier the grading moves.

On the drive back, the last thing, and the one that belongs with the brick. Do not say: I will buy forty thousand jin at 2.10. Say: I will buy forty thousand jin at 2.10, less six points shrinkage, settled on 37,600. Is that not the same? He pulled over to say this properly. If you do not say it, he is waiting on forty thousand. On settlement day the money is short by two thousand four hundred jin and he will not think shrinkage. He will think you docked him.

A buffer hidden is an error. A buffer in plain sight is the calculation. — M.

Marco's Memo

Memo to file. Jiayuguan, 15 November 2027. Volume three, night eight.

1. Packaging, correctly costed. Three-ply 0.90 / five-ply 1.60 per box; ten jin per box; four thousand boxes per 40,000 jin load; content value 32.70 per box. — Three-ply total cost per box: 0.90 + (4.0% × 32.70) = 2.21. — Five-ply total cost per box: 1.60 + (1.2% × 32.70) = 1.99. The 78% dearer box is 10% cheaper delivered. ¥880 per load. Generalisable: whenever the protected asset is 20× the cost of the protection, the protection is almost never the place to economise. I have been optimising the visible line item and paying for it in an invisible one.

2. And the caveat that matters more than the arithmetic. The 4% is not a property of the box. It depends on who loads the truck — two points in three-ply under a careful loader, three points in five-ply under a careless one. The box is dead; the breakage rate is alive. So the packaging decision is dominated by a labour variable I have not priced, cannot observe from Chengdu, and did not know existed until this morning. Add to the ch.123 list of things that must be asked about rather than specified.

3. Shrinkage, the number I have been omitting for two years. Reefer water loss 1.5–2.0% / ground-sort rejection 3.0% / crush 1.2% = 6.0%.

Restating the unit economics correctly: — Loaded 40,000 jin at 2.62 delivered cost = ¥104,800. — Saleable 37,600 jin. True cost per saleable jin: 2.787. Realisation 3.27. Margin 0.483 against the 1.05 I recorded yesterday. Per-load gross: ¥18,161. Not ¥42,000.

This is the single largest error in two years of notebooks and it is an error of category, not of measurement: I costed the input quantity and revenued the output quantity, and never reconciled them. Every figure I have carried since Luochuan is overstated by the same mechanism. The Luochuan numbers were less wrong only because the haul was 140 km and the shrink was perhaps two points.

4. Consequence: the ch.126 floor-price option is not affordable at present scale. — Annual gross from one such load: ¥18,161. — Floor-price tail on 40,000 jin against a 0.60 price collapse: ¥24,000. Tail exceeds annual earnings. Do not offer it. Either the volume rises (eight loads a year, ch.126, gross ~¥145,000, tail affordable) or the floor is offered on a fraction of the crop, not the whole of it. Probably the second first. Ch.108's rule holds: a downside clause is only survivable at a size where the tail is affordable.

5. Where the shrinkage physically occurs, and the freight paid on it. Three of the six points are rejected in Chengdu — 1,200 jin that were purchased (2.21) and hauled (0.41) and then thrown away: ¥3,144 per load of pure waste. Fix: move grading upstream to the point of loading. Tang's onions are graded in the field precisely because 3,000 km of freight is too expensive to spend on fruit that will not sell. Line item to negotiate at source: pre-load rejection at the grading line, paid for at 0.08/jin against 2.62/jin saved. Expected recovery: roughly ¥3,100 per load, or 17% of the corrected gross. Larger than anything I have found by negotiating price.

6. The disclosure rule, which is the whole chapter. Never quote a floor as "2.10 on 40,000 jin." Quote it as "2.10, less six points shrinkage, settled on 37,600." The two are arithmetically identical and behaviourally opposite. An undisclosed deduction is not read as shrinkage. It is read as a deduction — and the counterparty's conclusion is not that the world lost 6%, but that I took it. Same family as ch.117 (a guarantee written down is different from a guarantee spoken) and ch.125 (a batch number that exists in the system but is discarded at the box). The information is present in every case. What differs is whether it is in front of the other party at the time he decides.

7. Yi Kaizhan, correctly understood. Not accuracy to one brick. A deliberate surplus, made visible and made untouchable. He could not achieve an exact count and could not survive a shortfall; so he over-ordered, and then solved the remaining problem — that a surplus is evidence of miscalculation — by declaring the surplus sacred. Remove the brick and it becomes his error. Leave it on the ledge and it becomes his calculation. Two hundred years and nobody has moved it.

8. Luo, tonight. Asked where I am going; I said Dunhuang; twenty minutes of silence, then a photograph of a handwritten name and a village address outside Dunhuang, with four characters added: go and see this man. Don't mention me. He has now given me two people. The first came with "ask him one thing." This one comes with "don't mention me." Against ch.124: a ten-year breach, ¥110,000 owed, ¥60,000 paid, ¥50,000 never settled, counterparty unnamed. I did not ask then. I am going to have to ask now — and I should note that I am walking into a debt I am not party to, holding an introduction I have been told to conceal. Establish what I am being used for before I ask for anything.

"He reckoned the wall at ninety-nine thousand nine hundred and ninety-nine bricks. When the work was done, one brick remained."
The brick is still there, on the eave ledge behind the western gate, unmortared, the same colour and the same age as everything around it. The story as it is told is a story about accuracy: a builder so exact that he missed by one.
The box-maker who had spent thirty years counting breakages told it differently. He was not one over. He asked for one extra.
Consider the position. The overseer had said that one brick too many or one too few would cost him his head, and the second half of that is the half people skip. Too few is obvious. Too many means he miscalculated, and a man who miscalculates cannot be used. So there was exactly one road open, which was to be exact — and being exact was impossible. Ninety thousand bricks, one dropped on the site, one laid crooked, and no one alive can count them.
So he over-ordered. By how much, nobody knows. All that is known is what was left at the end.
Which leaves the real question, the one that has nothing to do with bricks: why did he not quietly take the last one away?
Because taking it away would have made it his error. Leaving it on the ledge, and calling it a spirit brick, made it his calculation.
The same afternoon produced the commercial version of it. A load of pear leaves the packing house at forty thousand jin and arrives as thirty-seven thousand six hundred — water lost in seven days of refrigeration, fruit rejected on the sorting floor, boxes crushed at the bottom of a stack. Six percent, and the cost of all forty thousand is borne by the thirty-seven that can be sold. A margin calculated the day before at one yuan and five fen a jin turned out to be forty-eight fen.
And the advice that followed, from a man pulling the car over because he wanted to say it properly: do not tell the grower you will buy forty thousand jin at two-ten. Tell him you will buy forty thousand jin at two-ten, less six points shrinkage, settled on thirty-seven thousand six.
The two sentences are arithmetically identical. If you do not say it, he waits on forty thousand, the settlement comes up short, and he does not think the word shrinkage. He thinks you docked him.
A buffer hidden is an error. A buffer in plain sight is the calculation.
