English Mirror: Beyond the pass to the north-west stand five beacon towers, each a hundred li from the next, and between them there is neither water nor grass. Beyond the fifth lies the Gashun Gobi. — At the fifth there is water, but the officer there is violent. Do not go to the fifth. A hundred li on there is Wild Horse Spring.
Dongpo's Note
Seven-forty at the Jiayuguan bus station, frost on the ground with a sound underfoot, waiting for a shared car. Three hundred and eighty kilometres to Dunhuang, four hours, one hundred and twenty yuan — forty more than the coach and ninety minutes faster.
The driver, surname Ma like mine, forty-odd, in a very old army coat, looked at my bag and said just the one? Then sit in front. I understood why when I got in: the boot is not luggage. It is cartons and woven sacks and plastic bags stacked to the roof under a strap, with two more behind the passenger seat. What is all this? Deliveries.
Nine parcels today, for seven people; twenty to fifty yuan each; two hundred and eighty, quoted before I finished asking, which is how I knew he runs the figure daily.
Four seats at 120 is 480 a trip, so I said the parcels were more than a third of the take and not bad. He laughed. You have only counted what comes in. Four parcels in Dunhuang city are easy; one goes down at a filling station in Guazhou on the way; four are out in the villages, and this afternoon I drive an extra hundred and twenty kilometres. Fuel and time, call it 150 against 280. A hundred and thirty yuan for three hours.
It isn't worth it. It isn't worth it — said flatly, with no complaint in it at all. Then why carry them? He checked the mirror to see the other three were still asleep, and said: because once you're in the habit of carrying, people ask for you when they want a car.
Twenty-odd drivers on this route that he knows of; some sell the seat at a hundred. Why does anyone pay him more? He answered with a case. Last month a woman who was not travelling herself asked him to take a box of medicine to her mother in a village outside Dunhuang. Thirty yuan. I carried it to her mother's door. This month her family of four rode back to Jiayuguan. Four hundred and eighty.
I wrote: a thirty-yuan job buys a four-eighty job. Then crossed it out, because that is not it. The thirty-yuan parcel is not a job. It is one occasion on which she found out I can be relied on.
At the Jade Gate at dusk — which is not a city, only a square mound of rammed earth ten metres high with one gateway, on flat gravel, wind, two tourists photographing it — Xuanzang was standing on the lee side, in the same worn robe as in Korla six days ago. He did not turn round. You travel faster than I did. I ride. I know.
Five beacons beyond the pass, a hundred li apart. Between them there is no water. Below the beacons there is water. So one must go tower by tower. One must.
The first tower's officer was called Wang Xiang. When I went for water he shot at me. Two arrows. The first landed in front of my knee. The second I did not dodge. Why not? If I had dodged, he would have loosed a third. I stood up and said I was a monk from Chang'an, come for water.
He was let in. Water, and cakes, and fodder — and he told me the officer at the fourth beacon was his kinsman. I said: that man had just tried to kill you. He was not trying to kill me. That is his work.
And then: the man who can give you water is the man who can stop you. Not one of the five towers only gives water and does not stop people.
So I counted mine on my fingers against the wall. Grower — he does not sell, I have nothing. Grading line — no slot, my fruit is loose. Broker — no source, I don't know whose orchard ripens when. Cold chain — no truck, nothing ships. Group leader — she doesn't post, nothing sells. Five. Can one be removed? Which one would you remove? The third. Why? Three fen a jin, ¥1,200 a load, and he does not lift anything; he telephones.
The man at the fourth beacon said the same thing to me. He said the officer at the fifth was violent, don't go there, and a hundred li on there is Wild Horse Spring. Did you go? I went. Did you find it?
It was a long silence; the tourists had gone; there was only the wind. No.
Then the four nights and five days, told slowly and without heat, by someone who has told it often enough that it no longer hurts. Halfway across he stopped to drink; the skin was heavy; one hand did not hold it. All of it. Eighty li past the fourth tower. Why not go back? He went back a dozen li and then turned west again — because the man at the fourth beacon would ask why I had returned, and I would have to say I did not find Wild Horse Spring, and then the road he gave me becomes a false road. Four nights and five days without a drop.
In going round one beacon I saved myself one danger. What I got in exchange was a road with no water on it.
So I recosted it. Three fen on 40,000 jin is ¥1,200 saved; and without him, who tells me which household ripens when? Ask a hundred myself at five a day is twenty days, plus travel and lodging, at least ten thousand, and the answers unreliable — against a man doing a hundred and thirty-five deals a year off fifteen years of it. I cannot save that twelve hundred.
And then the part that was not arithmetic at all. It is not the twelve hundred you want to save. It is that you do not want to owe him. Seven days, two introductions, one with ask him one thing and one with don't mention me, and I have repaid neither. What you are afraid of is not three fen. It is the day he asks. — M.
Marco's Memo
Memo to file. Dunhuang, 16 November 2027. Volume three, night nine.
1. The shared-car driver, and the best statement of a loss leader I have heard from anyone. — Seats: 4 × 120 = 480/trip, two trips daily, ~26 days = ~¥25,000/month. — Parcels: 9 today at 20–50 = 280/trip, but delivery of the rural four costs an extra 120 km, ~¥150 in fuel and three hours. Net ~¥130 for three hours' work. Roughly ¥3,000/month before the time is valued, and negative once it is. — The parcel business loses money and he does it anyway. Reason given: once you're in the habit of carrying, people ask for you when they want a car. Twenty-odd competitors on the route, some undercutting on the seat price. — Illustration: a ¥30 box of medicine delivered to a village door for a woman who was not travelling; her family of four rode with him the following month at ¥480.
2. Why this matters more than it looks. It is Jiang's March, arrived at independently by someone who has never heard of her. Her groups lose 370 members between March and June (ch.126) and under 10% return. The March product is not a March product. It is the thing that keeps the eight profitable months intact. Its own margin is the wrong test — the correct test is what the other eight months are worth, and whether they survive without it. Rough sizing: 8,900 members / 6,000 jin per order = 0.67 jin per member per order. 370 lost members × 0.67 × 8 orders = ~2,000 jin/year of demand, permanently gone, and repeated every year — the base shrinks 4.2% annually and must be re-recruited to stand still. The cost of March is not the loss on March. It is the recruitment cost of 370 people, annually, forever. Ask Jiang what it costs her to add a member. That is the number that prices the March product.
3. The five beacons, and my own five. Grower / grading line / broker / cold chain / group leader. Each must be stopped at; each can stop me. Xuanzang's formulation is the sharpest thing anyone has said about intermediation: the man who can give you water is the man who can stop you. Not one of the five only gives water and does not stop people. I have spent two years treating dependency and cost as the same problem. They are opposite problems. The broker's three fen is a cost. The broker's knowledge is a dependency. Removing the cost removes the dependency's benefit and leaves the dependency's risk in place — because if he will not deal with me, I still cannot find out whose orchard ripens when.
4. Disintermediating the broker, costed properly. — Saving: 0.03 × 40,000 = ¥1,200/load. — Replacement cost: sourcing a hundred households myself at five a day = 20 days, travel and lodging, ≥¥10,000, against information of materially worse quality than fifteen years and 135 deals a year produce. — Do not do it. The saving is 12% of the substitution cost, and the substitute is worse. — General rule to keep: before removing a node, price what the node knows, not what the node charges. The charge is visible on the invoice; the knowledge is not on any invoice, which is exactly why it keeps getting valued at zero.
5. Wild Horse Spring, and the second-order reason he did not turn back. He went round the fifth beacon to avoid a dangerous man, spilled the water skin eighty li out, went back a dozen li and then turned west again — because returning would have required telling the fourth beacon's officer that the route he gave was no good, and the route he gave would then have become a false route. So: having avoided one relationship's risk, he could not afford to damage the relationship that had helped him avoid it, and nearly died of that. Four nights and five days without water. In avoiding one beacon I saved one danger and bought a road with no water on it. File with ch.122 (the discount is not for the lane, it is for the same consignee eight times) and ch.108. Route risk and counterparty risk are the same risk counted twice.
6. Luo, tonight. I sent a message I regretted before it had gone: offering to carry a word to a man he had told me not to name. He did not reply for two hours, then sent eleven seconds of voice, outdoors, wind behind him. No word to carry. Pause. If you do a deal with him, tell me. Pause, quieter: Don't tell me what the deal is. Just say it went through. Third listen: he is not fishing for information about the deal. He is asking whether the man is still trading. Which reprices the ¥50,000 from ch.124 entirely — he does not want the money. He wants to know the man survived. Operational consequence: I am carrying an introduction whose value to the introducer is not commercial. Do not trade on it and do not mention it. And note what I now owe, which is the thing I said in the last entry I did not want to owe.
7. Tomorrow, in order. What does this place have in March. How long do dried goods hold. Then, if the room allows it, whether he knows a broker in Zhangye named Luo — and watch the face, because the number is not going to be on any paper. Two years ago in New York I read filings and never once had to look at anyone's face. The least financial thing I have learned out here is that most of the time the figure is not on the page.
English Highlight
"Beyond the pass stand five beacon towers, each a hundred li from the next, and between them there is neither water nor grass."
Which is a sentence about geography until you add the second half of it: between them there is no water; below the beacons there is water. The towers are not obstacles placed along the road. They are the road. A traveller does not choose whether to stop at them.
The officer at the first tower shot at him. Two arrows; the first landed in front of his knee; the second he did not dodge, because dodging would have produced a third. He stood up and said he was a monk from Chang'an and had come for water.
He was given water, and cakes, and fodder for the horse, and the name of a kinsman at the fourth tower.
That man had just tried to kill you. He was not trying to kill me. That is his work.
And then the line that anyone who has ever depended on a supplier, a broker, a distributor or a landlord should have engraved somewhere: the man who can give you water is the man who can stop you. Not one of the five towers only gives water and does not stop people.
There is a second half to the story, and it is the more expensive half. At the fourth tower he was warned that the officer at the fifth was violent, and told of a spring a hundred li further on. He went round the fifth. Halfway across, stopping to drink, he lost his grip on the water skin and spilled all of it, eighty li past the last certain water in the world.
He turned back, went a dozen li, and then turned west again. Not from courage. Because the man at the fourth tower would have asked why he had come back, and he would have had to say the route was no good — and the route he gave me would then have become a false route.
Four nights and five days without a drop.
In going round one beacon I saved myself one danger. What I got in exchange was a road with no water on it.
