English Mirror: Let the maker's name be cut into the thing, so that his good faith may be examined. If the work is deficient, his punishment must follow, so that the truth of it is exhausted.
I went back to Xi'an and out to Lintong on a whim, three hours on a bus, because I could not stop thinking about an empty cold store.
Five hundred tonnes. Built with a sixty percent subsidy. Used once — two hundred tonnes in year one, February crashed, the depositors blamed the builders, the builders said nobody made them store it, and by year two the main breaker was off. Somebody stacked fertiliser in it for a winter. The village produces two thousand tonnes a year and the building sits there.
The asset works. What failed is that nobody will be the first one in again.
I stayed past closing, went over the rail, and met a potter in pit one who was cutting two characters into the back of a figure's neck with a bone stylus. His own name.
The regulation is in the Book of Rites: 物勒工名,以考其诚 — cut the maker's name into the object so his good faith can be examined; if the work is deficient the punishment follows. Roughly eighty-odd maker names have been read off these figures. Some are personal, some are workshop and place: Xianyang, Yueyang, Linjin.
He put my hand on the shoulder and then on the hand of the figure, and there is a thumbprint in the clay. His. Twenty-two centuries old. He made them for eleven years, five or six days each, several hundred in all, and has never seen them standing together — he worked in a workshop and a cart took them away.
The story that explains the rule. A skilled man in his shop made the feet thin, because feet are underneath, nobody looks, it saves clay and fires faster. A shipment jolted on the road and a dozen snapped at the ankle. They found him — the feet were signed too. He was punished heavily. And the part that matters: after that, nobody in the workshop made thin feet again.
I asked why not simply inspect, since inspection catches the bad ones anyway. His answer: inspection tells you which are defective, not who made them defective. Punish the whole workshop and the good craftsmen conclude that care is unrewarded, and everyone drifts toward thin feet.
Then the distinction I came here for without knowing it. The name is cut while the clay is still wet — not after firing, not at inspection. Before any error exists. So it is not a punishment mechanism. It is a sentence, spoken at the moment of making: this one is mine.
Which is Xuanzang's ten seats from the other end. He assigned a named person to each stage; the Qin assigned a named person to each object. My error book records who caught the mistake. It does not record whose hands were on it. Adding that column tonight, starting with my own name.
On the cold store, his diagnosis, and he asked one question I could not answer: when the people who promoted it talked the growers into storing, did they say the price might fall? If they did, it was a bet and nobody is at fault. If they did not, then those were thin feet.
And the prescription, which I already know is going to be the hardest thing in this province: the store will not restart on better rules. It restarts when one person stores first and lets the whole village know it was him — and, if February goes against him again, stands up and says the judgement was mine. Not the store's, not the market's, not the people who talked him into it. Mine.
Six thousand figures. Cracked ones, warped ones, badly fired ones. After twenty-two hundred years there is not one of them whose maker is unknown. — M.
Dongpo's Note
Foreign friend — I am a potter. Gong Kai. I am in no history and I have never been asked a question before tonight, so I will keep to what I know.
The rule is that the maker's name goes into the object. Mine is on the back of the neck of every figure I made, and there is a thumbprint of mine in the clay of the hands, because that is how you shape a hand. Eleven years, five or six days apiece. I have never seen them standing together. I made them; a cart took them; I do not know where they went.
You asked whether I resent the rule, and no one has ever asked me that either. Here is the answer, by way of a man in my workshop whose name I have lost. Good hands. But he made the feet thin — feet are underneath, no one looks, it saves clay and fires faster. A shipment jolted on the road and a dozen snapped. They found him, because feet carry names too, and he was punished heavily.
What I want you to take is not his punishment. It is that after that day, no one in the workshop made thin feet again.
You said an inspector could catch the bad ones anyway. He can. He cannot catch who made them bad. Punish the whole workshop and the careful men learn that care buys nothing, and within a season every man is making thin feet, and the inspector is standing in a yard full of them.
Now the thing you came without knowing you came for. My name goes into the clay while it is soft — not after firing, not at inspection. Before there is any fault to find. So it is not a punishment. It is a sentence a man says while his hands are still in the work: this one is mine.
About your store. Better rules will not start it. Rules did not keep the feet thick; a name did. It will start when one man puts fruit in it first and makes sure the village knows whose fruit it is — and if February goes against him again, stands in the road and says the judgement was mine. Not the store's. Not the market's. Not the men who talked him into it.
There are cracked figures in that pit, and warped ones, and ones that fired badly. In twenty-two hundred years not one of them has been of unknown making.
Marco's Memo
Memo to file. Terracotta Army, Pit 1, Lintong. Night seventy-four, after closing.
Subject: the empty cold store, and why signatures precede inspection.
1. Restating the problem correctly. The store is structurally sound, subsidised at 60%, five hundred tonnes, against village output of two thousand. It has been idle three years with the breaker off. There is no capex problem, no engineering problem, and no financing problem. What is missing is a first mover, and nothing in my toolkit prices that.
Working term for it: trust capex. The cost of getting a thing to run the first time, borne entirely by whoever goes first, and capitalised nowhere.
2. 物勒工名, from the Book of Rites: cut the maker's name into the object so that his good faith may be examined. Roughly eighty maker-marks have been recovered from these figures — personal names and workshop-and-place marks. There is a thumbprint in the clay of the hand I touched. Twenty-two centuries.
3. The thin-feet case, which is a complete incentive analysis in one anecdote. Skilled craftsman shaves the feet: hidden surface, saves material, fires faster. Shipment jolts, a dozen break at the ankle, and the feet are signed, so they find him. Heavy penalty. Result: nobody in that workshop ever made thin feet again.
4. Why inspection alone fails. Inspection identifies defective units, not the person who made them defective. Absent attribution you must penalise the group — at which point the careful conclude that care is unrewarded, and the whole shop converges on thin feet. I have watched exactly this happen to three risk functions and I have never once described it this cleanly.
5. The distinction I came for. The name is cut into wet clay, before firing, before inspection, before any defect exists. So the mechanism is not enforcement. It is a statement made while the hands are still in the work: this one is mine. Xuanzang assigned a named person to each stage of a process; the Qin assigned a named person to each object.
Action: my error book records who caught the error. It does not record whose hands were on it. Adding that column. Entry one is mine.
6. Diagnosis of the store, via the potter's single question: when the village promoted storage, did anyone say the price might fall? If yes, it was a bet, and losses are nobody's fault. If no, those were thin feet.
Qiang Lei canvassed the seven original depositors today, unprompted, before I asked. Four say the village told them to store and that they would sell for more. All seven say nobody mentioned the price could fall.
That is not a market failure. That is an unsigned piece of work.
7. Prescription, and it is not a rule change. The store restarts when one grower stores first, publicly, in his own name — and if February goes against him, says in the road that the judgement was his.
8. 22:40 update. Qiang Donglin told his son last night that he wants to store again, that this time he will do the arithmetic himself rather than take the village's, and: "if it loses this time, I lost it."
He signed it before there was anything to sign. That is the whole of tonight.
9. Three nights, three men, one argument. Ban Chao: keep the unit small enough to know every face. Zhang Qian: you cannot tell in advance who stays. Gong Kai: so watch for who cuts his name in first. The first two are constraints. The third is the only usable selection criterion I have been given on this trip.
Both of Qiang Lei's actions — the July canvass and the overnight ride — were unrequested and attributable. He signed the wet clay twice.
English Highlight
"Let the maker's name be cut into the thing, so that his good faith may be examined."
The line is from the Book of Rites, and it was administered at industrial scale. Around eighty maker-marks have been recovered from the terracotta army — some personal names, some workshop-and-locality marks: Xianyang, Yueyang, Linjin. Fingerprints survive in the clay of the hands. Roughly six thousand figures, and after twenty-two centuries there is not one whose making is unattributable.
The usual reading is surveillance. The mechanism is subtler, and one anecdote contains the whole of it.
A skilled craftsman shaved the feet of his figures — the underside, unseen, saving clay and firing time. A shipment jolted on the road and a dozen snapped at the ankle. The feet were signed, so they found him, and he was heavily punished. What matters is the sentence that follows: after that, nobody in the workshop made thin feet again.
Inspection alone could not have produced that. Inspection identifies defective units; it cannot identify who made them defective. Without attribution the penalty must fall on the group — and once it does, careful workers learn that care buys nothing, and the whole shop drifts toward thin feet.
But the sharpest detail is the timing. The name goes into wet clay, before firing, before inspection, before any fault exists. Which makes it not an enforcement device at all. It is a sentence a man says with his hands still in the work: this one is mine.
Which is also the answer to a problem that has nothing to do with pottery. A subsidised cold store on the Luochuan plateau has stood idle for three years — sound, funded, and unusable, because one bad February left everyone blaming everyone else and no one will go in first. Better rules will not restart it. A name will.
