English Mirror: "The stone bridge over the Xiao River in Zhao commandery is the work of Li Chun, a craftsman of the Sui. Its making is extraordinary; no one knows how it was done." — "At each end four openings are set into the spandrels, to break the rush of angry water, so that even when floods come down like mountains the bridge holds firm."
Nora:

Fifteenth of July, 2037, evening, Turpan. After sunset the ground was still hot: forty-one by day, thirty-seven at seven in the evening. Water thrown under the vine trellis steamed and was gone. Abdurehman in his wheelchair under the vines, Aynur fanning him slowly. In my hand a bunch cut that afternoon: mid-July, the fruit had turned, green going yellow with a trace of green, half translucent against the sun. In a month they would be picked and hung. Alim with a pot of tea: "We've set the hanging for the twenty-second of August, Dad and I. You'll stay with us those days?"
I didn't answer at once. "I won't be here for the hanging this year." His hand stopped over the cup; Aynur's fan paused. The eighteenth of August I go to California; the family in Fresno, the grandmother is ninety-one and asked me not to let her watch September's rain alone. Back in mid-October. Hanging, taking down, sealing the cells: I'll miss all of it. Only a bird under the eaves. Then Alim pushed the tea toward me: "Then go. Eight years you've been here. But the hands that hang the bunches are ours." Aynur: does your mother know? On Sunday I told her. "You promised them. Go."
Abdurehman had Alim bring the paper and pen and wrote with his left hand, faster than he wrote "steady" or "early", and Alim handed it to me: go. That night, unable to sleep, I went to house three. Empty racks; in a month they'd be hung floor to roof. The wind came in through the rows of holes in one wall and out through the other, hot, like bellows worked far away. On the doorframe the halves left from the tenth of March; the left one hard and light. By the west wall a short, broad-shouldered man in a work jacket with an iron chisel and a mallet in his belt was looking up at the holes; he felt the edge of one and measured how many bricks lay between holes. "These holes are to let the wind through?" So the bunches dry evenly. "My bridge has four openings too. They let the water through." Li Chun, a stonemason. — M.
Memo to file. Turpan, 15 July – 16 August 2037. Key-person risk, and a hole left open.
1. The announcement. Hanging set for 22 August. I'll be in Fresno from the eighteenth until mid-October; I miss hanging, taking down and sealing. Alim: "Then go. Eight years you've been here. But the hands that hang the bunches are ours." My mother, on Sunday: you promised them; go. Abdurehman, with his left hand, faster than any character before: go.
2. The bridge. A river in Zhao that floods in summer "like a mountain coming down." Older bridges stood on piers in midstream; the water struck the piers and in a few years the bridges fell. His had no pier: one great arch from bank to bank. But the two triangles above the arch, filled solid, would be too heavy and, when flooded, would stand like walls against the water. So in each he cut two small arches, four openings in all. The bridge became lighter, and flood water went through the openings instead of pushing the bridge. "A bridge that blocks the water is pushed over in the end. Leave the water a way through and the bridge stands." It has stood fourteen hundred years.
3. Six characters. No name was carved on it. A century later a passer-by wrote: "the work of Li Chun, a craftsman of the Sui." Six characters, and: "no one knows how it was done." His method? "In the bridge. Anyone who wants to learn can go and look. Every day people cross it, carrying loads, driving carts, going to weddings and funerals; in fourteen hundred years not one of them knew me. They don't need to. What they need is the bridge."
4. The pier. What if something not in the Essentials happens while I'm gone? "For eight years you've been the pier in the middle of the river. When the water comes it strikes you first; everything comes to you first. While the pier stands, the bridge stands, but the water can only squeeze past on either side. The day the pier goes, the bridge goes."
5. The line. "A bridge that blocks the water is pushed over in the end; leave it four openings and the bridge stands. Your going away is leaving them an opening." Eight years, everything came to me first. This year their hands go through the opening I leave. Before leaving he struck the edge of one small hole low in the west wall with his chisel; a crumb of brick fell and the hole grew a little. "This one was too small. The wind couldn't get through." Alim, next morning: my father always said that hole was too small; we never got round to it. I'll open it before we hang.
6. Who comes instead. Eli asked the station for leave to help Alim on the twenty-second; He Yuan: "Me too. I've finished stage four; Eli says I can go and watch the hanging. Watch. Not touch. Watch first." What if something happens that isn't in the Essentials? Alim: "What isn't in the Essentials we didn't have written down before either. Before there was a book my father hung for forty years. If something happens we'll write it down and you'll look when you're back."
7. The note I didn't write. I meant to leave Alim a page of things to watch for during hanging. I wrote half a line: "when hanging, first hang..." and stopped. Which to hang first Alim knows better than I do, and his father better than he does. I crossed it out. The whole page in the end: "22 August, when you've finished, send me a photo. It'll be seven in the morning in Fresno; I'll be at breakfast." Under the stone at the foot of the doorframe of house three.
8. What they'll do without me. This year house two tries the soft hang agreed last year: hang a little softer, take down two days early, see what eaters say next year. A chalk line on the east rack of house two: soft hang. I'll only know next year. Lu Xiao will lend Aynur two probes; "hang them on the two bunches I feel. When I've felt them I'll look at the probe. If it disagrees, I trust myself first and see who was right the next day." Alim walked me through house three: east wall first, it gets the morning sun and dries faster; west wall after; the left nail his by day, the right hers by night with the probes; Eli and He Yuan carry racks and hand up bunches; Guli comes back to keep the book; his father sits at the door and watches. "This year I keep the book." Kamil will see the cells sealed on 10 October for me. I wanted to add something. I couldn't find one thing.
9. Li Chun, more. The great arch isn't one piece: twenty-eight narrow arch rings laid side by side. If one fails you take out that one and the other twenty-seven carry on; people keep crossing. Were you afraid it would fall? "The day the centring comes out is the worst day. The rule is that the builder stands under the arch while it's struck. If it falls, it falls on him first." People said the openings were skimping, a lazy builder; in the first floods water went over the deck and took some of the parapet, the bridge stood, and the talk stopped. Under one stone he cut a mark, not a name, a mark only masons can read. On my book: "Half a bridge. What's written in a bridge people learn from the bridge; what's written on paper they learn from paper, and they ought to go and look at a bridge once." Leaving isn't giving up responsibility: "Stand under the bridge. They walk on it; you stand under it. If it ever falls, it falls on you first."
10. Small replies. Alim, asked how I knew the hole was too small: someone told me; he didn't ask who. He opened it before I left; the wind through it was stronger and, at night, lower and longer than through the others. My mother on Sunday: empty? Yes. "Empty is right. Your father's first year of nights he wouldn't let me bring his dinner to the factory; I sat at home feeling empty. Later I got used to it and knew he ate without me." She wrote Abdurehman's "go" in her notebook. Aynur: someone who works at night, like me. Alim: do they have a doorframe too? A chair at the head of the first row. Kamil: "My father says the cells can wait." Guli's first line in this year's book: 16 August 2037, Uncle Ma left; hanging on the twenty-second.
11. Next. 16 August, at the edge of the village, Alim put a small bag in my pack: house three, 2036, half of the right-hand string, and in Alim's writing at Aynur's request: for the ninety-one-year-old. Nora: "The ground's levelled. Grandma had me do it the way she remembers from when she was small, sloping south. She says come and see whether it's levelled right."

"A bridge that blocks the water is pushed over in the end; leave it four openings and the bridge stands."
The Anji Bridge at Zhaozhou, built around 600 CE, is the world's oldest surviving open-spandrel stone arch bridge. Instead of piers in midstream it spans the river with a single shallow arch, and in each spandrel its builder set two smaller arches. They lighten the structure and, crucially, let floodwater pass through rather than pressing against solid masonry. The bridge has stood for some fourteen centuries. Almost nothing is known of its builder except the phrase from a Tang inscription: "the work of Li Chun, a craftsman of the Sui."
Organisations and projects face a similar design choice. A person through whom everything must pass is like a pier in midstream: while it stands, the structure works, but all pressure concentrates on it, and its removal is catastrophic. Risk managers call this key-person risk. The remedy is not a better pier but a design that lets the work flow around and through, so that the people doing it no longer need the founder present.
Stepping away at the right moment is part of that design. So is resisting the urge to leave detailed instructions for people who already know better.
"They don't need to know me. What they need is the bridge."
