English Mirror: What I have set down is only shade under mountain trees, idle talk let fall at random, matters that touch nobody's interest or injury — down to the sayings of lanes and alleys, of which there is nothing I have left out. — In the arts of reckoning volume there are the wedge, the truncated wedge, the square pool, the sunken pit, the embankment, the wedge-solid, the cone, the ramp-solid; but of things that have gaps in them, these can reckon almost none… What I call gap-reckoning is the volume of a thing that has gaps in it: stacked chess pieces, tiered altars, the piled wine jars of a tavern.

Kaplan

Dongpo's Note

Five days at the screen. 23,147 rows. The dumbest possible first move: replace the date column with the institution column and sort.

Four hundred and twenty-one names. Not "four hundred-odd" — four hundred and twenty-one. Of which eleven pairs are the same institution written two ways — "Chengdu No. 7 People's Hospital" and "City No. 7 Hospital"; "Gansu Provincial X Department General Office" and "Provincial X Department." Half a day merging. Four hundred and ten. Qiao believes he has four hundred-odd customers. He has four hundred and ten, and eleven of them are twenty-two in his head.

Fourth afternoon, and I pushed the chair back half a metre. There is a column called boxes. Its smallest value is twenty. In 23,147 rows, not one is under twenty.

Which has two possible causes: nobody ever bought nineteen, or somebody did and it never entered the table. One telephone call. Do you have a minimum order?Twenty boxes, entirely offhand. Under twenty doesn't pay. Delivery is sixty or seventy in labour and fuel. And the ones who ask? Tell them to make it twenty. And if they can't? Then it's off. And is that recorded anywhere? Two seconds of silence. No. Why would I record an order that didn't happen.

Shen Kuo came at eight, in an old blue-green robe with ink at the cuff, and bent to the screen for ten or fifteen seconds before straightening. Is one row one event here? Yes. Then what about the events that weren't recorded? Gone. A nod. Shen Kuo. And: all my life I have recorded what other people don't.

On his own book, he began with what he had ruled out. Imperial policy, no. Anything near the palace offices, no. Praise or blame of living officials — no, even the praise. Then what is left? A laugh: shade under mountain trees, idle talk let fall at random. Matters that touch nobody's interest or injury. Things that concern nobody. Yes. Down to the sayings of lanes and alleys, of which there is nothing I have left out. And then, and I took my hands off the keyboard: what concerns nobody, nobody rushes to alter. And: write down state policy and by the next morning someone has come to tell you how it ought to have been written. Nobody polices alley talk. So it is true. And the second half: and what nobody polices, nobody records either. So in a hundred years it is only in mine.

Then the wine jars. Can you count a stack of wine jars? Depends how they're stacked. Ten by ten at the bottom, nine by nine above, eight by eight, up to the top. That one I can do. The ancients couldn't. The old method computes the chu tong — a solid earthen block, narrow above, wide below. Wine jars are not solid. A circle drawn in the air. Between jar and jar there is a gap. Reckon it by the method for solid earth and you are always out by the gaps. And: so I set up another, and called it gap-reckoning. Gap-reckoning is the volume of that which has gaps.

I said: my heap has a gap, and it is at twenty boxes. How big is the gap? I don't know. Then don't compute it yet. Look instead at which of the cells you do have lies nearest the gap. The cell against the gap is of a kind with the gap. — M.

Marco's Memo

Memo to file. Chengdu and Lanzhou, 3–28 August 2029. Engagement 1, Qiao (Lanzhou gift boxes). Fee ¥8,000, ¥4,000 on signature, ¥4,000 on delivery — both received.

1. Name hygiene before anything else. 421 raw → 410 institutions after merging 11 duplicate-spelling pairs. The client's own count of his customers was wrong, in the direction that flattered him. Standing rule: never accept a client's headcount; derive it.

2. The structural finding, and it is a threshold artefact. The boxes column has no value below 20 in 23,147 rows because there is a 20-box minimum order, unwritten anywhere except in the sales team's habits, and failed enquiries are not recorded at all. This is the same defect as Qin's notebooks (indexed by date, not customer) and Chang's rain (the record answers a different question), but worse: here the record was pre-filtered by a business rule, and the rule filtered on precisely the variable that turns out to be predictive.

3. The split. Of 410 institutions, 118 have placed at least one order of 20–29 boxes at some point in six years; 292 never have. — Of the 118: 101 still buying = 85.6%. — Of the 292: 16 still buying = 5.5%. Nothing else came close. Not institution size, not first-year order value, not which salesperson, not price band. Four failed cuts, one clean one.

4. Why it works, and it is not about size. The small orders do not fall in the two gift windows (40 days before Spring Festival, 30 before Mid-Autumn). They sit in March, June, September, November. A large order is placed by the calendar. A small order is placed by a person. — And I wrote "a calendar changes, a person doesn't," then crossed it out, because people transfer out constantly and the 101 kept buying through the transfers. The correct reading: an off-season order means that somewhere inside that institution, for something not important enough to have a budget line — a meeting, a delegation, somebody retiring — this supplier was thought of. Six years, more than once. That is not a customer relationship. That is the supplier having become one of that institution's habits. — The two-season order, by contrast, is a procurement routine, and routines get re-tendered.

5. What Xiao Hu said, which is the part I could not have got from the table. The 20–29 box orders were manufactured: they wanted fifteen, I said twenty minimum, they said forget it, I said add five and I'll throw in two sample packs. Three or four out of ten added. Six or seven walked. So the 118 are the three-or-four. The six-or-seven are not in the table at all, and on that ratio the firm has turned away on the order of two hundred such approaches in six years. I said the number out loud and then immediately marked it: "the two hundred is my inference, not your data," with a line on the page reading Qiao took his glasses off, and then put them back on and asked where I got the habit. Turpan, from an old man. — Standing rule, and it is the one thing from this engagement worth keeping forever: label the inferred figure on the same page as the derived one, in the same size type.

6. The three recommendations. (a) Kill the 20-box minimum. Cost of a 15-box order: ~¥60. Value of one retained institution: ~¥30,000/yr. A ¥60 loss buying a lottery ticket on ¥30,000 is not a close call. (b) The 34-firm exposure. Of the 117 currently buying, 34 started in the last two years and have never placed an off-season order. On six years of history, a firm with no off-season order by year three does not survive. These 34 look healthy only because they are young. They need a manufactured off-season occasion, which is the opposite of waiting to be remembered. (c) Record the failed enquiries from today. Objection: why record an order that didn't happen. Answer: you said that six years ago, which is why today's two numbers had to be dug out of the surviving half. In six years he'd hold two tables: what he closed, and what he missed.

7. On my own pricing, revisited. ¥8,000 for five days is ¥1,600/day, against a finding that plausibly moves several hundred thousand a year for him. Underpriced by roughly an order of magnitude, exactly as Luo said. The clause holds: same work next year, price agreed then. I now have the number I lacked in July — I can price the second one off what the first one moved.

8. Abdul Rahman, and I want this written down. I transferred ¥3,500 for the kilometre, on the money from this engagement. Alim asked how much; I said three thousand five; nothing for ten minutes; then a voice message, six or seven seconds, from the father and not the son. "You put it in." And then, lower: "Then I won't have to bring it up again next year." Which means he had been prepared to raise it every year, and had decided in advance to keep doing so, and had told his son to phrase it as minutes rather than money so that it would not sound like asking. Three years, and I have never once heard that man ask for anything twice. He was going to have to.

"What concerns nobody, nobody rushes to alter — and what nobody polices, nobody records either."
The man who said it had spent his life compiling a book of things too small to matter, and he was explicit about the exclusions. Imperial policy: no. Anything near the palace offices: no. Praise or blame of living officials: no — even the praise. What remained he described as shade under mountain trees, idle talk let fall at random, matters that touch nobody's interest or injury, down to the sayings of lanes and alleys, of which there is nothing I have left out.
It reads as modesty. It is a claim about data quality. Write down state policy and by the next morning someone has come to tell you how it ought to have been written. The trivial record survives uncorrupted for the same reason it is trivial: no one has an interest in its contents. And it survives rare, for the same reason again: what nobody polices, nobody records.
The same man is remembered by mathematicians for a second thing. Asked to compute the volume of a stack of wine jars — ten by ten at the base, nine by nine above, and so on to the top — the inherited methods gave the volume of a solid earthen block of the same outline. Wine jars are not solid. Between jar and jar there is a gap. Reckon it by the method for solid earth and you are always out by the gaps. So he set up a separate method and named it for what the older ones ignored: gap-reckoning is the volume of that which has gaps.
The spreadsheet in front of him held 23,147 rows and no value below twenty, because the firm had an unwritten twenty-box minimum and did not record enquiries that failed. The gap was not noise. Institutions that had once placed an order in the twenties were still buying at 85.6%; institutions that never had, at 5.5%. Nothing else in the table — size, first-year value, salesperson, price — separated anything at all.
The predictive variable had been sitting exactly where the business rule had been drawn, and the rule had been drawn there because that was where the orders stopped being worth the fuel.
Don't compute the gap yet. Look at which of the cells you do have lies nearest the gap. The cell against the gap is of a kind with the gap.

Dongpo's Cheat Sheet
