English Mirror: One eastbound despatch, addressed to the prefecture. On the day jiazi of the third month, at dusk, Zhang Zong, groom of Xuanquan station, received it from Zhang Shi, rider of Pingwang; at sundown he handed it to Zhang He, conscript of Wannian. — Whoever holds it up shall be fined.
Dongpo's Note
20 February, ten a.m., raining here and clear in Dunhuang. A photograph: a sealed carton with a sheet of A4 taped to the side — the sheet I posted out in January. Seven columns, two rows in each: received and handed on.
The first column filled in his hand. Received: 19 Feb, 3 p.m. (thirty bags drawn from house two.) Handed on: 20 Feb, 9.40 a.m. (to the Dunhuang courier depot.) Signed underneath, the strokes pressed through to the back of the paper.
Filled it in the way you said. Then: I looked at it for a long time before I did. Then: thirty years, and that's the first time I've written my name on my own goods.
The sheet went through five drafts in January. The first was simple: seven columns, one line each — date, name, signature. Chang's reply killed it. I'll sign it, but I won't know what I'm signing. How do you not know? Am I signing that I received it, or that I sent it?
Which stopped me. If every line means "I received it," nobody signs the last column, because it is the destination. If every line means "I sent it," the first column is meaningless, because the goods start there. So: two lines. Received. Handed on.
Looking for how it had been done before, I searched post stations, got tourism, and then found Xuanquan — a Han relay sixty-odd kilometres east of Dunhuang, twenty thousand wooden slips. One of them, read three times: one eastbound despatch; on such a day at dusk, the groom of Xuanquan received it from a rider of Pingwang; at sundown he handed it to a conscript of Wannian.
Four facts on one slip. From whom. At what hour. To whom. At what hour. I redrafted the sheet that night.
The bags took five days, exactly as costed: depot 20 Feb 10.06, Lanzhou transfer 22 Feb small hours, Chengdu transfer 24 Feb evening, out for delivery 25 Feb 2.40 p.m. The sheet survived, one corner torn getting the tape off, and the middle columns blank, as I had known since January they would be.
I had gone to a Chengdu depot on 18 January and asked whether a courier could sign a piece of paper. Sign what? When it reached you and when it left. He looked at me. It's all in the system. I want it on paper. And then, entirely reasonably: if I sign it, I'm carrying it personally. The figures in the system aren't mine, they're the system's. He was not refusing. He could not. A signature converts institutional liability into a man's own.
Se-fu Hong was at my table that evening. Forties, very old official's dress, a stuffed pouch at the belt, and in his hand not paper but a strip of wood, a finger wide and a foot long. Your middle columns are empty. They wouldn't sign. We couldn't get them signed either.
Isn't yours a government post? The post is the post. He drew a line on the table with a finger. I run the one station. Zheyao to the east, Longle to the west. What time Zheyao despatched it, I don't know. Then how do you record it? I record two things only: when it came into my hands, and when it went out of them.
A despatch from Dunhuang to Chang'an took over a month, through several dozen stations. If the authorities ask why it took a month, nobody owns it. Which is my last two years exactly: three days late and every party says it wasn't them.
So I write two hours. On this slip: from whose hand I received it and at what hour; into whose hand I gave it and at what hour. And: what lies between those two hours is mine.
And the stretch between two stations? That's the road. Road time nobody can change. Then the sentence I sat up at: when they investigate, they look first at how long it sat at each station. Add up the road time and it is usually less than half.
So the slow part is not the road. The slow part is people's hands.
I decomposed my own five days. Chang to depot: 26 minutes. Dunhuang to Lanzhou is 1,100 km, thirteen hours by truck; elapsed, forty hours. Lanzhou to Chengdu is 800 km, ten hours; elapsed, sixty-six. One hundred and twenty hours total. Twenty-three on wheels. Ninety-seven sitting in somebody's hands. The road is a fifth of it.
I said I could not control the middle. Then you can't. Then what is the point of recording it? You control both ends. The first end is when he handed it over; the last is when you put it into someone's hand. For the middle, use the number they keep themselves. Does their own number count? You have nothing else. And, from the doorway: accept it, and you learn roughly how long that stretch takes. And once you know roughly how long it takes, the next time it's late you can ask. — M.
Marco's Memo
Memo to file. Chengdu, 8 March 2028. First tranche closed out.
1. The two-line form, and why the one-line version was worthless. Chang refused the first draft on one question: am I signing that I received it, or that I sent it? A single timestamp per party makes it impossible to separate transit from dwell — which is the only thing the document exists to do. Han postal slips solved this two thousand years ago with four fields: from whom, at what hour, to whom, at what hour.
2. Transit decomposition, 30 bags, Dunhuang→Chengdu. — Total elapsed: 120 hours. — Actual road time (1,100 km + 800 km at truck speeds): ~23 hours. — Dwell in third-party hands: ~97 hours, 81% of the total. Transit time is nearly deterministic. All the variance lives in handovers. Everything I have ever done to improve delivery speed has been aimed at the 19%.
3. Carrier segments cannot be signed for, and this is structural rather than obstructive. The depot manager: if I sign it, I'm carrying it personally; the figures in the system aren't mine, they're the system's. A personal signature converts an institutional liability into an individual one, and no employee will do that for a stranger's paperwork. Adopted (Se-fu Hong's rule): sign the ends you control; for the middle, paste in the counterparty's own timestamps. Their number is not verified by me and is the only number available. Accepting it establishes a baseline, and a baseline is what makes it possible to ask a question the next time.
4. Return of the sheet: 15 days against 5 for the goods. Dwell by segment (hours). — Chang 18 / outbound carrier 97 / me 115 / four leaders combined 30 / return carrier 101. I was the slowest segment in my own chain, slower than the courier.
5. Cause: I batched. I distributed to four people separately (two days), then waited for all four receipts before posting the sheet back. One person was two days late; I added a day myself. The design made the sheet's total time equal to the slowest participant plus my own handling, twice. Fix: serial circulation. Me → Guo → Chen → Jiang → Dunhuang. It does not return to me. This removes two of my own handling windows and decouples the participants from each other. And the humiliating part: An Yuanjin gave me this in November. Pass it on at once and do not hold it up; whoever delays it is fined. House to house, one round. I copied it into the notebook, understood it, and then built a hub-and-spoke system anyway, because collecting things centrally is what I know how to do. Understanding a thing and doing a thing are one round trip apart.
6. What the instrument actually measures. I built the sheet to find out which counterparty was slow. On its first circuit it identified me. Worth keeping in view: an instrument that can only ever indict other people is not an instrument.
7. And the line that was worth the whole exercise even if nothing else was. Chang, sending the photograph: thirty years, and that's the first time I've written my name on my own goods. Ch.125's contractor has never seen his own fruit in a box. Ch.133's Jiang has been a box herself for five years. The signature costs nothing and nobody in the chain had ever been offered one.
8. New problem, arrived 8 March, and it is the real one. Chang counted house two: the east-end batch yields only 160 bags. The remaining 40 must come from house three. One grade lower. Against which: two thousand bags were printed in late January with the seven lines on them, naming house two, east end. Jiang has announced the dates in the groups. The commitment is 200 bags: 30 in February, 70 on 5 March, 100 on 15 March. I proposed waiting for a later batch — can't; 10 March despatch. I proposed shipping 160 — and instead of agreeing he asked: how many did you promise Jiang? Two hundred. Then you'd better think about it.
9. Options, stated cold, because I have to choose tomorrow. (a) Ship 160, tell Jiang why. Honest; breaks a stated number in the first month of a twelve-month reputation; and the exclusivity clause says if my goods don't arrive she posts someone else that month — 40 bags short is not "don't arrive," but it is the first crack in it. (b) Ship 200, say nothing. 40 bags carry a printed provenance that is false. Ch.134's whole finding: the best-sounding line was the wrong one. This is worse than that; that was ignorance and this would not be. (c) Ship 200, and mark the 40. Sticker or overprint: house three, one grade lower, and the price adjusted or the difference refunded. Costs money, costs the clean look of the bag, and requires me to explain a grading system to eight thousand nine hundred people who did not ask. (d) Buy 40 bags equivalent from the Turpan house. Introduced, untested by me, no travel sheet, no twenty-day data, arriving in two days. Every rule I wrote this winter says no.
Note that (b) is the only option with no cost attached to it, and that this is exactly what makes it the one to watch.
10. The thing I keep returning to. Chang could have shipped 40 bags of house three inside house-two packaging and I would never have known — I have never seen the inside of that building in September, and ch.137 established that of my seven lines I have personally verified none. He told me instead, and then refused to let me take the easy way out of it.
English Highlight
"On such a day at dusk, the groom of Xuanquan station received it from a rider of Pingwang; at sundown he handed it to a conscript of Wannian."
That is the whole of a Han postal slip, one of many thousands recovered from a relay station east of Dunhuang, and it carries four facts: from whom, at what hour, to whom, at what hour.
A despatch from Dunhuang to the capital took more than a month, passing through several dozen stations. If the authorities asked why it had taken a month, nobody owned it — which is the condition of every supply chain that has ever run three days late.
The station master's answer was not to try to know more than he could know. I record two things only: when it came into my hands, and when it went out of them. He had no idea when the station to his east had despatched anything, and did not pretend to. What lies between those two hours is mine.
And what about the road between two stations? That's the road. Road time nobody can change. Then, the finding that the whole apparatus exists to produce: when they investigate, they look first at how long it sat at each station. Add up the road time and it is usually less than half.
A modern parcel, Dunhuang to Chengdu, five days. Nineteen hundred kilometres at truck speeds is about twenty-three hours of driving. The elapsed time was a hundred and twenty. Ninety-seven hours — four fifths of the journey — the goods spent sitting in somebody's hands.
Transit is nearly deterministic. Every hour of variance lives in a handover, and a document that records only arrivals cannot see a single one of them.
There is a coda, and it is the reason to build the instrument rather than admire it. The sheet that travelled with those parcels came back fifteen days after it left, against five for the goods, and the segment that had held it longest — longer than the courier, longer than any of the four recipients — was the man who had designed the form. He had waited to collect all four signatures before posting it back, because collecting things centrally was what he knew how to do.
He had copied the correct design into his notebook four months earlier, from a village association rule of the ninth century: pass it on at once and do not hold it up; whoever delays it is fined.
Understanding a thing and doing a thing are one round trip apart.
