English Mirror: Knowing the emperor's mind was on the far west, Pei Ju drew out every foreign merchant who came, getting them to speak of their countries' customs, their mountains and rivers, what was passable and what was not, and from this compiled three scrolls of maps and records of the Western Regions.
Dongpo's Note
Lanzhou to Chengdu, an hour forty, and I stopped in the jet bridge — not from the heat but from the wet. Seventeen days in air with no water in it, lips split twice, blood in the nose every morning; one breath here and the whole body feels soaked. Someone went round me and looked.
Rain outside, the fine Chengdu kind that behaves like fog. Twenty-four degrees. I was still in the padded coat I bought in Dunhuang and had it off ten minutes into the taxi. The whole road in is green, and after seventeen days of grey gravel, yellow earth and white frost I found the green faintly uncomfortable.
Told Chang I had arrived, twenty-four degrees, raining. Twenty-four degrees. Then: it's minus eleven here. Then: put that box of apricots somewhere dry. I answered "ok" and did not think about it again for eight hours.
Next morning, a teahouse in Wuhou, bamboo chairs, lidded bowls, mahjong downstairs. Jiang had brought three people. Chen, mid-forties, brisk, loud. Xiao Lei, twenty-seven or eight, in a shell jacket, phone going constantly. Teacher Guo, just past sixty, retired, quiet. Four cups on the table; Chen's and Lei's had been drunk from; Guo's was full and untouched, and her hands were on her knees.
I had written out what I meant to say and used none of it, because on the plane I had turned back to 10 November and Pei Ju's four rules. Don't ask for judgements, ask for facts. Ask for day-counts that have to reconcile. Ask about the water. A man is only good for the stretch he walked himself.
So I asked eleven questions, the same eleven of each, and not one of them was "how are your groups doing."
Chen: last sale 20 November, ugli fruit, 1,800 jin, 260-odd buyers — seven jin a head, which is right for a five or ten jin box. Four sales last month totalling just over 5,000, averaging 1,300, with the ugli round the largest. Nothing fights with anything else.
Lei answered faster than Chen. 22 November, wokan oranges, 4,000 jin — twice Chen. Buyers? Let me check. Twenty seconds in the phone. Three hundred and ten. Thirteen jin a head, on a fruit that comes in five and nine jin boxes, meaning a great many people bought two or three boxes, which is not what a residential group looks like.
Second set. Link to close of orders? Two days. Rounds last month? Eight. Eight rounds at two days plus at least three more for delivery, sorting and collection is forty days in a thirty-day month. I asked, quite mildly, whether they overlapped. Yes, some of them ran at the same time.
Third — the water question. Where is your collection point? Half a second of pause, no more. There are points in several compounds. Who staffs them? There are dedicated people. Are they yours? The platform arranges it. I put my pen down and stopped asking.
Guo answered slowest, thinking before each one. 18 November. Sweet potato — Lei laughed; she took no notice. Six hundred jin. Eighty-seven people, with no hesitation at all on the number. How do you remember so exactly? I keep a book. Not a phone. A book. Red cover, ruled — the same object, to the centimetre, as the one in that village outside Dunhuang six days ago.
Her collection point: my garage. Who watches it? I'm at home. How many compounds? Two. The one I live in and the one next door. How many in the group live below you? She looked at the book. A hundred and forty-seven people. I know about a hundred and ten by face.
Pei Ju was under the ginkgo outside at noon. You used them today. I did. Did it work? It did — and I said Lei was out, and gave the three reasons.
He heard them and said: his four thousand jin is real. Don't assume he lied. Four thousand really did move through him. And then: it just wasn't his.
I said the word for it and he said he didn't know the word. He asked instead: which stretch did he walk? The forwarding. Then forwarding is all you can ask him about. Ask him for four thousand jin and he can answer. Ask him how many of those four thousand bought a second time and he cannot.
I rang Lei that afternoon and told him straight that March goes to Chen and Guo first. Why? I have the biggest volume. I know. But volume isn't what I need. What do you need? Somebody I can still reach twenty days later.
He was quiet, and then said the one thing worth writing down from the whole day. Brother Ma, I recruited all those people myself. I believe you. But the goods aren't mine, the collection points aren't mine, and the money doesn't pass through my hands. And: two years of recruiting people, and people are all I've got left.
I gave him five of the thirty trial bags. Five won't sell anything. They're not to sell. They're for you to eat. — M.
Marco's Memo
Memo to file. Chengdu, 26 November 2027.
1. Three candidate leaders, interviewed under Pei Ju's four rules (ch.123). Recording the method because it worked and I would not have used it a month ago. Asked of each, identically: date of last sale / item / jin / number of buyers / rounds last month / total jin last month / days from posting to close / location of collection point / who staffs it / how many compounds / how many members live below them. No question invited an opinion. Every answer is a number that can be checked against another number.
2. Chen — internally consistent. 20 Nov, 1,800 jin, ~260 buyers = 7 jin/head, correct for a 5–10 jin box. Month: 4 rounds, 5,000+ jin, mean 1,300, largest being the round quoted. Every figure reconciles with every other.
3. Xiao Lei — the numbers are true and they are not his. — 4,000 jin / 310 buyers = 13 jin a head on a fruit sold in 5 and 9 jin boxes. Implies mass multi-box purchase, which does not happen in residential groups. — 8 rounds × 2 days posting + ≥3 days fulfilment = 40 days inside a 30-day month. Explained as overlapping — one person cannot run eight concurrent rounds. — Collection points staffed by "people the platform arranges." Half a second of hesitation on that question and none on any other. Diagnosis: sub-distributor. He forwards links into groups he built; goods, points and cash all belong to a tier above him.
4. Pei Ju's correction, which is the reason to keep this in the file. I had classified Lei as exaggerating. His four thousand jin is real. Four thousand really did move through him. It just wasn't his. And the operative rule: ask him only about the stretch he walked. He can answer "how many jin" because volume passed him. He cannot answer "how many bought twice", because repeat purchase happens in a layer he has no access to. General: the questions a counterparty cannot answer map their actual position more precisely than the questions they can. Design the interview around the second kind.
5. Guo — smallest and best. 600 jin, 87 buyers, two compounds, 147 members of whom she recognises ~110 by face, collection point her own garage, staffed by her being at home. Keeps a red-covered ruled notebook — physically the same object as the gift ledger in that Dunhuang village. Ranking by volume: Lei 4,000 / Chen 1,800 / Guo 600. Ranking by usefulness to me: exactly inverted. What I need in March is not throughput; it is somebody who will still be reachable on day twenty and can tell me what happened to the product in a stranger's kitchen.
6. What I actually said to Lei, and what he said back. I told him plainly that March goes to Chen and Guo. I have the biggest volume. — Volume isn't what I need. I need somebody I can still reach twenty days later. And his reply, which I am not going to soften: I recruited all those people myself. But the goods aren't mine, the points aren't mine, the money doesn't pass through my hands. Two years of recruiting, and people are all I've got left. That is Tang in Jiuquan, exactly, in a different trade and a different generation. I gave him goods, he gave me the door. Lei has built the demand-side asset and holds none of the transaction. He is upstream of somebody and doesn't know it. Five trial bags to him anyway, to eat, not to sell. He is twenty-seven and this is year two. Ch.132's rule about not knifing people applies to the ones you decline as well as the ones you use.
7. The humidity problem — and this is the most important thing in this entry. Guo's garage: 21°C, 76% RH, on a wall gauge. I photographed it, and only while photographing it did I understand what I was looking at. Chang's storage rule: ambient, six months; after that damp, stickiness, darkening, weevils. Ambient where? — Dunhuang, November: ~30% RH. — Chengdu, November: 75–80%. Chengdu, March: ~78%. His six months was measured in air with a third of the water in it. And the last leg of the six — the part where the product sits in a garage, or on a member's kitchen shelf for the two months a 250g bag lasts — happens here.
8. Why this cannot be resolved by asking anybody. It is not online. Chang does not know: he has never in his life stored raisins in Chengdu. The producer's number is a true number from a place that is not the place of consumption. Every figure I have collected in seventeen days has a place of origin attached to it, and I have been carrying them east as though they travelled for free. Add to the ledger as a standing rule: when importing a number across three thousand kilometres, ask what conditions it was measured under. Freight rates travel. Conversion ratios travel. Shelf life does not.
9. Which is exactly the reason for the twenty days, and Chang got there before I did. Tonight, after I gave him the 76%: I don't know that. Then: it's always this humidity here. Then: what's yours? And then, at eleven: — Then start on those two jin of apricot tomorrow. One a day. — Until day twenty. — Write a line every day. Tell me if it changes. He converted his own sales protocol into a test of his own product's weakest claim, on being shown one number, in under half an hour. The two jin he put on the back seat as a gift is now the experiment.
10. Protocol from tomorrow (27 Nov). Both bags opened; apricot and raisin; one piece a day, logged: appearance, surface tack, colour, taste, plus room temp and RH at the time. Half of each bag kept sealed as a control. The trial thirty bags cannot ship on 20 February unless this run is clean, or unless I have a fix by then. Candidate fixes to cost if it fails: vacuum sealing at repack (+~0.40/bag), desiccant sachet (+~0.15), or cold storage in Chengdu (kills the whole "no cold chain" advantage and most of the margin). In that order.
English Highlight
"He drew out every foreign merchant who came, getting them to speak of their countries' customs, their mountains and rivers, what was passable and what was not."
Three hundred interviews, three scrolls, and a method that survives the loss of the maps: never ask a man for his opinion, ask him for the stretch of road he walked.
Three community group organisers, one teahouse, eleven questions each, none of which was "how are your groups doing."
The largest of the three answered fastest. Four thousand jin on the twenty-second, twice the next candidate. Buyers? He had to check his phone. Three hundred and ten — thirteen jin a head, on a fruit that comes in five and nine jin boxes. Eight sales last month, two days each plus three to fulfil, which is forty days in a month that has thirty; they overlapped, he said. And then the question that ended it: where is your collection point? Half a second, and no hesitation on anything else all morning. There are points in several compounds. The platform arranges the staff.
The instinct is to call this exaggeration. It isn't, and the correction matters more than the finding.
His four thousand jin is real. Four thousand really did move through him. It just wasn't his.
He forwards links into groups he built himself, and the goods, the collection points and the cash all sit in a tier above him. So: which stretch did he walk? The forwarding. Then forwarding is the only thing you can ask him about. Ask him for four thousand jin and he can answer. Ask him how many of those four thousand bought a second time, and he cannot — not because he is hiding it, but because repeat purchase happens somewhere he has no access to.
The questions a counterparty cannot answer locate them more precisely than the ones they can.
The smallest of the three sold six hundred jin of sweet potato to eighty-seven people, said the number without checking, and produced a red-covered ruled exercise book when asked how she remembered. Her collection point is her own garage; the person who staffs it is her, being at home; and of a hundred and forty-seven members she knows about a hundred and ten by face.
Ranked by volume: four thousand, eighteen hundred, six hundred. Ranked by what was actually needed, precisely inverted — because what was needed in March was not throughput but somebody who would still be reachable on the twentieth day.
